How fonts get made, and why some cost thousands
Typefaces are the least visible design work in circulation. They are on every page anyone reads and almost nobody considers where they came from, until a licence renewal arrives and the invoice prompts a question: why does a font cost more than the software used to set it.
The answer involves an unusual amount of labour and a licensing structure most buyers have never had explained.
What a typeface project involves
A typeface begins as a set of constraints rather than drawings. What is it for: long passages of text, headlines, small sizes on screens, signage read at distance. Which languages must it support. Will it need to work at one weight or across a range from thin to black.
Those decisions determine everything, because a typeface is a system rather than a collection of letters. Every character must work beside every other character, in any order, at any size. Adjusting the weight of one stroke can require revisiting dozens of related forms to keep the whole coherent.
Drawing follows, usually starting with a small set of control characters that establish proportion, contrast and rhythm. From there the alphabet is extended, then numerals, punctuation, diacritics, currency symbols and the accumulated marks that modern text requires.
Then comes the work that consumes most of the schedule and none of the attention: spacing and kerning. Spacing sets how much room each character occupies. Kerning defines exceptions where particular pairs need adjustment. A serious text face involves thousands of such pairs, each judged by eye, and this is where a competent typeface separates from a good one.
The glyph set problem
Character count is the clearest driver of cost, and the numbers surprise people.
A font covering only English needs a couple of hundred glyphs. Extending across Western European languages pushes that several times higher, because of accented forms. Adding Cyrillic and Greek raises it again. Supporting scripts with contextual forms, where a character changes shape depending on its neighbours, multiplies the requirement further and demands expertise the original designer may not have.
Then multiply by the family. A typeface offered in six weights with matching italics is twelve fonts, each needing its own complete glyph set, its own spacing and its own kerning. Italics are not slanted romans in any decent family, they are separate designs.
Variable font technology changed this arithmetic without removing it. A variable font stores endpoint designs and interpolates between them, which delivers a continuous range from one file. It reduces file size and increases flexibility. It does not reduce the design labour, because the interpolation only works if the underlying drawings are built compatibly, which is itself demanding work.
Hinting and screen rendering
A drawing that is elegant at large sizes can be illegible at small ones, particularly on screens, where a stroke may fall between pixels.
Hinting is the instruction layer that tells a rendering engine how to resolve those cases: which stems to align, which features to preserve when there is not enough resolution to show everything. It is technical, tedious, and largely invisible when done well.
Higher-resolution displays reduced the severity of the problem and did not eliminate it, because text is still set small and rendering engines still differ. Testing across operating systems, browsers and applications remains part of any professional release, and it routinely surfaces problems that never appeared in the design environment.
How licensing tiers work
Here is where the money is actually structured, and it is the part buyers most often get wrong.
You do not buy a font. You license the right to use it in defined ways, and the tiers correspond to different kinds of use.

A large organisation therefore buys several of these at once, sized to its scale, which is how a typeface reaches a figure that looks startling next to a software subscription.
Two clauses catch people out repeatedly. A desktop licence generally does not cover use on a website, which requires the separate web licence. And logo use is frequently restricted or requires a specific extended agreement, because a mark is used commercially in perpetuity.
Why free fonts exist alongside expensive ones
The coexistence is not a contradiction, because the free fonts are usually paid for by someone with a different motive.
Large technology companies commission open source typefaces because a screen ecosystem needs consistent, well-made, broadly licensed text. The typeface is infrastructure supporting a product, and the cost is trivial against that product’s revenue.
Independent designers release free faces to build reputation, and the successful ones convert that visibility into commissions, which is where the actual income is.
Custom commissioning sits at the other end. An organisation pays for a typeface designed for it alone, receiving exclusivity and a saving on licence fees at scale, which for a large enough business is a straightforward calculation rather than an indulgence.
Between the two extremes sits the retail market: independent foundries selling to everyone, funding several years of work per family on the assumption that many buyers each pay a moderate amount. When a licence looks expensive, that is usually what is being paid for, a system of thousands of drawings and tens of thousands of spacing decisions, amortised across everyone who uses it.
